One Odoo system across four manufacturing companies.

Cemseal makes construction chemicals across four companies and four states. Since January 2023 we’ve run their operations on Odoo: manufacturing, inventory, sales, purchase and Indian-statutory accounting, built to how Indian manufacturing actually works. We’ve since added a vendor-reward app that pays redemptions straight to a bank account, and we’re now migrating the whole system to Odoo 19.

01 · The Brief

Four companies that had to behave like one, and stock Odoo didn’t cover the statutory edges.

Cemseal manufactures more than 70 construction-chemical products (admixtures, tile adhesives and grouts, waterproofing chemicals, wall putty, protective coatings, jointing mortars) across four legal entities and plants in four states. The operating reality was four companies that had to behave like one for management, and like four for the tax authorities.

Stock Odoo handles generic manufacturing. It does not, out of the box, handle the parts that matter to an Indian manufacturer at this scale. The BOM cost report didn’t expand child bills of material, so true product costing meant manual roll-ups. The sales register didn’t bifurcate tax the way GST filing demands. Account reporting wasn’t grouped the way their finance team and CA needed to read it. The statutory edges ran on spreadsheets alongside the ERP, which is exactly where errors live.

There was a second problem, on the commercial side: a vendor network that needed a reason to stay loyal, with no system to run incentives on.

02 · Architecture

Three layers, built in sequence over three years.

Layer 01

The multi-company manufacturing core

Sales, purchase, inventory, manufacturing and accounting across all four companies, with multi-location stock and inter-company visibility. One system, 72 users, the four entities consolidated for management and kept separate for compliance. 18,000+ manufacturing orders have run through it. The Odoo build their operations run on.

Layer 02

The Indian-standards layer

We closed the gaps stock Odoo leaves for an Indian manufacturer: a BOM cost report that expands child BOMs so product costing is real, not estimated; a sales register with full tax bifurcation; account-group reporting built to how the finance team reads its books; and GST built in: e-invoicing, GSTR-1, GSTR-2 reconciliation and GSTR-3B. The statutory work moved out of spreadsheets and into the system.

Layer 03

The vendor-reward system, and where it went

It started as an OTP-based reward portal: vendors logged in by OTP and redeemed points. It became a mobile app in eight Indian languages, with barcode-to-token verification, a token ledger, and (the part that makes it more than a points scheme) an ICICI banking integration that pays a redeemed token out as real money to the vendor’s bank account. 561 vendors use it.

03 · Where it earns trust

The hard part wasn’t the app. It was making redemptions reconcile.

A reward scheme that only adds and subtracts points is bookkeeping. The moment a token becomes a rupee leaving the business for a real bank account, the failure modes get expensive: a token burned but the transfer failing, a transfer succeeding but the token still live, a credit landing twice. Money that moves out has to reconcile back into Odoo exactly once: no gaps, no doubles.

We built the token ledger and the ICICI transfer so the two move as a single reconciled transaction: the token is only spent when the bank credit is confirmed, and every payout lands back in the books matched to the vendor and the redemption. That reconciliation discipline is the difference between a loyalty feature and something a finance team will sign off on.

72 users work in it daily; 18,000+ manufacturing orders have been processed; product costing is accurate down to child-BOM level rather than rolled up by hand. GST filing (e-invoicing plus GSTR-1, GSTR-2 reconciliation and GSTR-3B) runs from the same system the manufacturing runs on, which is where the effort came out.

On the commercial side, 561 vendors are on the reward app, and 1,900+ redemptions have been paid straight to vendors’ bank accounts through the ICICI integration. The loop closes end to end, every payout reconciled.

05 · Continuity

Cemseal came to us in January 2023. We’re still building it.

We’re now in our fourth year with them, and the work has never been a single handover.

After the core implementation went live, we built the reward portal. After the portal, the mobile app and the bank integration. And now we’re migrating the entire four-company system from Odoo Community 14 to Odoo 19, carrying 15+ custom modules forward rather than leaving them behind. That migration is ours to do for a simple reason: three years in, we’re the team that knows where every customisation lives and why it’s there. That is what staying past go-live actually buys a manufacturer. Not a support ticket queue. The same people doing the next hard thing.
